If you have strong engineers, building your own voice agent is tempting. Vapi provides an orchestration layer for speech-to-text, an LLM, and text-to-speech. ElevenLabs offers an agent framework built on some of the best-known voice models in the market. A competent backend engineer can have a prototype answering calls in days.

We compete with these tools every week. Teams usually discover that the prototype is the easy part. Production work sits in turn-taking, business logic, contact-center integrations, reporting, capacity planning, and ongoing operations.

What you get by building

Building gives you control. You choose each component, tune every prompt, and pay providers directly without a platform margin. That can be the right trade for a narrow internal use case, a developer-heavy team, or a product company embedding voice into its own offering.

You also get to a demo quickly. On either stack, a capable engineer can usually build one over a weekend.

What production requires

The voice layer is only one component of a contact-center agent. A prototype proves that the agent can hold a conversation. It does not prove that the system can handle real callers, business rules, peak traffic, or the needs of the people running the contact center.

  • The system has to recognize when a caller has finished speaking. Poor turn-taking makes the agent interrupt people or leave long silences, and both drive callers away.

  • p95 latency matters more than the average. If the pipeline chains four vendors together, its worst delays compound across four services you do not control.

  • The agent needs your business rules: promotion validation, address requirements, loyalty tiers, campaign pricing, and catalog quirks. Omaha Steaks has millions of possible campaign combinations. An API key does not encode any of them.

  • Your contact-center staff need warm transfers, screen pops, partial-containment tracking, and QA workflows. The deployment includes what employees see and do when the agent cannot finish the call.

  • Operations and finance teams need intent categorization, containment reporting, and anomaly alerts. “The calls seem fine” will not satisfy a CFO asking for proof of ROI.

  • Peak demand tests every dependency. If December traffic is 12 times the steady-state volume, every provider in the chain must scale on the same day, at the service level you purchased.

What two customers learned

Before working with us, Omaha Steaks spent six months building a virtual agent in-house with its CCaaS tools. The team had experienced developers, but the agent contained only 20% of calls for one use case and created a maintenance burden nobody wanted. As the team put it, “None of us were experts in AI, and it showed in the timeline.”

Another customer built a DIY agent on a voice API. The voice sounded great, but the team still had to create the orchestration, analytics, agent-assist tools, and iteration workflow. They were doing that work alongside their regular jobs. The project stalled after the demo because the surrounding production system demanded more time than the team could give it.

Four questions to ask before you build

  1. Is voice AI part of your product? A company embedding voice into its own product may benefit from owning the stack. If voice AI supports contact-center operations, compare the full cost of engineering and maintenance with the platform fee.

  2. Who will own the system two years from now? Models, providers, and telephony infrastructure will keep changing. The work continues long after launch.

  3. What would an outage cost during peak season? If a December outage would cost millions, decide who should own capacity planning and the pager.

  4. How often will you need to make changes? With a platform and dedicated agent engineers, Omaha Steaks ships changes in hours and runs experiments every week. A DIY stack moves on the engineering team’s sprint schedule.

Building on Vapi or ElevenLabs can be the right choice, especially when voice AI is part of the product and the company is prepared to own the stack for years. The cost model should include the production system and the people who will maintain it, not just provider bills.

Many teams we meet build the demo, discover what production requires, and then buy a platform. If your requirements already point in that direction, evaluating a platform before a six-month internal build is usually cheaper.
